Amazonの決算資料の中に「Letter to shareholders」という、ジェフ・ベゾスからの手紙があるのでそれを紹介してみたいと思います。

バークシャーハサウェイやグーグルも、株主へ向けて手紙を出していますね。

導入部分

This year, Amazon became the fastest company ever to reach $100 billion in annual sales. Also this year, Amazon Web Services is reaching $10 billion in annual sales … doing so at a pace even faster than Amazon achieved that milestone.

今年度、Amazonは年間売上$100Bに最速で到達しました。また、AWSは年間売上$10Bに到達し、これはAmazonよりも速いペースです。

What’s going on here? Both were planted as tiny seeds and both have grown organically without significant acquisitions into meaningful and large businesses, quickly. Superficially, the two could hardly be more different. One serves consumers and the other serves enterprises. One is famous for brown boxes and the other for APIs. Is it only a coincidence that two such dissimilar offerings grew so quickly under one roof? Luck plays an outsized role in every endeavor, and I can assure you we’ve had a bountiful supply. But beyond that, there is a connection between these two businesses. Under the surface, the two are not so different after all. They share a distinctive organizational culture that cares deeply about and acts with conviction on a small number of principles. I’m talking about customer obsession rather than competitor obsession, eagerness to invent and pioneer, willingness to fail, the patience to think long-term, and the taking of professional pride in operational excellence. Through that lens, AWS and Amazon retail are very similar indeed.

何が起こっているのでしょうか?小さい種がまかれた後に、大きな合併もなく、両方のビジネスは自律的に素早く育ちました。うわべだけ見ると、2つのビジネスは全く違います。Amazonは消費者向けで、AWSは企業向けのビジネスです。Amazonは茶色い箱で有名で、AWSはAPIで有名です。この全く異なる2つのビジネスが同じ屋根の下で育ったのは、単なる偶然でしょうか?何かを行うときには、運に大きく左右されます。我々も大きな幸運に恵まれました。しかしそれだけではなく、2つのビジネスにはつながりがあります。本質的には、2つのビジネスはそれほど異なるわけではありません。2つのビジネスは組織的な文化を共有し、いくつかの原理への信念に基づいて行動しています。私が話しているのは、競合主義ではなく顧客主義、創造への情熱、失敗を恐れないこと、辛抱強く長期的に考えること、プロフェッショナルのプライドなどについてです。こういう見地からすると、AmazonとAWSは本当によく似ています。

A word about corporate cultures: for better or for worse, they are enduring, stable, hard to change. They can be a source of advantage or disadvantage. You can write down your corporate culture, but when you do so, you’re discovering it, uncovering it – not creating it. It is created slowly over time by the people and by events – by the stories of past success and failure that become a deep part of the company lore. If it’s a distinctive culture, it will fit certain people like a custom-made glove. The reason cultures are so stable in time is because people self-select. Someone energized by competitive zeal may select and be happy in one culture, while someone who loves to pioneer and invent may choose another. The world, thankfully, is full of many high-performing, highly distinctive corporate cultures. We never claim that our approach is the right one – just that it’s ours – and over the last two decades, we’ve collected a large group of like-minded people. Folks who find our approach energizing and meaningful.

会社の文化は、善かれ悪しかれ永続して安定し、変えることは難しいものです。文化は有利にも不利にもなります。会社の文化について書き出すとき、文化を発見はしますが作り出すことはしません。文化はゆっくりと時間をかけて、社員や出来事によって作り出されるものです。文化は成功や失敗などの経験により、会社に受け継がれていきます。会社特有の文化は、カスタムメイドのグローブのように、特定の人々にぴったりと合います。文化が変わらないのは、社員がそれを選んでいるからです。競争に熱意がある人は、ある文化では幸せでしょう。しかし、創造を好む人は別の文化を選ぶかもしれません。ありがたいことに、世界にはパフォーマンスの高い、多様な文化があります。我々のアプローチだけが正しいと言うつもりは全くありません。それは単に我々の文化だというだけです。ここ20年で似たような考えの人を集めてきました。それは我々のアプローチを活力があり、有意義だと考える人々です。

One area where I think we are especially distinctive is failure. I believe we are the best place in the world to fail (we have plenty of practice!), and failure and invention are inseparable twins. To invent you have to experiment, and if you know in advance that it’s going to work, it’s not an experiment. Most large organizations embrace the idea of invention, but are not willing to suffer the string of failed experiments necessary to get there. Outsized returns often come from betting against conventional wisdom, and conventional wisdom is usually right. Given a ten percent chance of a 100 times payoff, you should take that bet every time. But you’re still going to be wrong nine times out of ten. We all know that if you swing for the fences, you’re going to strike out a lot, but you’re also going to hit some home runs.

最も特徴的なのは失敗です。Amazonは世界で一番失敗できる場所であり、失敗と創造は分けることのできない双子のようなものです。創造のためには実験が必要であり、前もってうまくいくと分かっているものは実験ではありません。大組織は創造については賞賛しますが、創造に必要な失敗を受け入れたがりません。古くからの知識に反することに賭けることで、途方もないリターンがもたらされることも多いですが、古くからの知識はたいてい正しいものです。しかし、10%の確率で100倍のリターンが戻ってくるなら、毎回賭けるべきです。それでも10回のうち9回は間違います。ホームランを狙って打てば、三振も多いですが、何本かのホームランは打てるものです。

The difference between baseball and business, however, is that baseball has a truncated outcome distribution. When you swing, no matter how well you connect with the ball, the most runs you can get is four. In business, every once in a while, when you step up to the plate, you can score 1,000 runs. This long-tailed distribution of returns is why it’s important to be bold. Big winners pay for so many experiments.
AWS, Marketplace and Prime are all examples of bold bets at Amazon that worked, and we’re fortunate to have those three big pillars. They have helped us grow into a large company, and there are certain things that only large companies can do. With a tip of the hat to our Seattle neighbors, no matter how good an entrepreneur you are, you’re not going to build an all-composite 787 in your garage startup – not one you’d want to fly in anyway. Used well, our scale enables us to build services for customers that we could otherwise never even contemplate. But also, if we’re not vigilant and thoughtful, size could slow us down and diminish our inventiveness.

野球とビジネスの違いは、野球は結果の分散が切り捨てられていることです。バットを振ったら、どれだけうまく打っても最高得点は4点です。ビジネスでは、打席に入れば、毎回1000点を取る可能性があります。大胆になることが重要な理由は、リターンがロングテールに分散しているからです。大勝ちする人はたくさんの実験を行います。AWS、Marketplace、PrimeはAmazonの大胆な賭けがうまくいった例で、幸運にも3つの大きな支柱を得ることができました。AWS、Marketplace、PrimeでAmazonは大きな会社になり、大きな会社しかできないことは明らかに存在します。どれほどすごい起業家でも、ボーイング787をガレージで組み立てようとはしません。会社の大きさをうまく使うと、考えもしなかったようなサービスの提供が可能になります。しかしまた、油断せず思慮深くしておかないと、会社の大きさによってスローダウンし、創造性もなくなってしまいかねません。

まとめ

Amazonが大きなサービスを成功させ続ける秘訣は、失敗を許容して大振りするという文化を作ってきたからのようです。これからは会社の大きさを生かしてさらに大きなサービスが作られるかもしれませんね。
